2010年,在开了家饺子馆,如今生意还算火爆。不少周围的小区住户常来光顾小店,有些老顾客一气儿能吃半斤饺子。说,“别看现在生意还不错,开业这一段时间,让我头疼的就是每天怎么进货,很多利润被物流吃掉了。” 刚开始10个饺子,定价为5元钱,直接成本为饺子馅、饺子皮、佐料和燃料,每个饺子成本大约2角钱。虽然存在价差空间,可是的小店老赚不了钱,原因在于每天都有大量剩余原料,这些采购的原料不能隔天使用,算上人工、水电、房租等经营成本,饺子的成本都接近4角钱了。 很有感慨,如果一天卖出1000只饺子,同时多余500个饺子的原料,相当于亏损了100元左右,每个饺子的物流成本最高时有1角钱,加上前年年初粮食涨价,因此利润越来越薄。 经分析得知,问题的关键在于控制数量,准确供货。其实做饺子的数量挺难掌握。做少了吧,有的时候人家来买没有,也等不及现做,眼看着要到手的走了;做多了吧,就要剩下。 从理论上说,一般有两种供应方式:每天定量供应,一般早上10点开始,晚上9点结束,这样可能会损失客流量;根据以往的经验作预测,面粉每天的用量比较大,因为不管包什么馅儿都得用面粉呀,所以这部分的需求量相对比较固定。 后来又开了两家连锁店,原料供货就更需统筹安排了。饺子馅的原料要根据头天用量进行每日预测,然后根据原料清单进行采购。一日采购两次,下午会根据上午的消耗进行补货,晚上采购第二天的需求量。 麻雀虽小,五脏俱全。一个饺子馆的物流管理同样容不得差错。咨询了一些物流专家,这是波动的需求和有限的生产能力之间的冲突。在大企业里,他们通常会提高生产柔性去适应瞬息万变的市场需求。可对于经营规模有限的小店来说,要做到这点太难。所以有些人建议想办法调整顾客的需求以配合有限的生产能力,用物流专业名词说,叫作平衡物流。比如用餐高峰期大概在每天12:00—13:00和19:00—20:00这两个时段,就选择在11:00—11:45和18:00—18:45推出9折优惠计划,吸引了部分对价格比较敏感的顾客,有效分散了需求。 如果碰到需求波动比较大的情况,也就是说某一种饺子的需求量非常大的时候,比如客户要的白菜馅儿没有了,就要求店员推销牛肉馅儿或者羊肉馅儿,同时改进店面环境,安上空调,提供杂志报纸,使顾客在店里的等待时间平均从5分钟延长到10分钟。 做了三年的水饺生意,从最初每个饺子分摊大约1角钱的物流成本,到去年的5分钱,而今年成本就更低了。由于做饺子的时间长了,需求的种类和数量相对固定下来,每个饺子的物流成本得到有效控制,大约在2分钱左右,主要就是采购人工、运输车辆的支出。 思考题 何为需求波动?它是如何产生的?对物流管理有何影响?如何应对物流过程中出现的需求波动? 请简要谈谈这家饺子馆是如何进行物流管理的?
